When HubSpot tools set lifecycle stage, it only moves forward. Imports, forms, the API, integrations and workflows can't set an earlier stage unless the value is cleared first. That's why contacts get stuck at Opportunity after a lost deal, and why two automations writing the same field produce a funnel report nobody believes. The fix is in three parts: write down what each stage means, find everything that sets the field, and give each move one owner.

## The rule behind a lot of the weirdness

HubSpot's help page puts it plainly: the default Lifecycle stage property "can only be moved forward by HubSpot tools (e.g., import, form submission, API, Salesforce integration, and workflows)." To set an earlier value, you have to clear the field first, by hand or with a workflow.

The default stages, in order, are Subscriber, Lead, Marketing Qualified Lead, Sales Qualified Lead, Opportunity, Customer, Evangelist and Other. So once a contact is an Opportunity, a new form submission that says "Lead" doesn't move them back. An import with "Lead" in the column doesn't either. HubSpot is doing what it was built to do. It just isn't what most people expect.

## Write down what each stage means in your business

Before you change any settings, write one line per stage. Three columns:

| Stage | What has to be true | What sets it |
| --- | --- | --- |
| Lead | | |
| Marketing Qualified Lead | | |
| Sales Qualified Lead | | |
| Opportunity | | |
| Customer | | |

HubSpot's own definitions are a good starting point. A Customer, for example, is "a contact or company with at least one closed deal." An Opportunity is one associated with a deal. The stages in the middle, especially MQL and SQL, are where your team has to decide. If sales and marketing would fill in that middle column differently, you've found the real problem, and no setting will fix it. Lifecycle stage says where someone is, not where they came from. That's a separate question.

## Find everything that sets lifecycle stage

Lifecycle stage can be set from a lot of places, and each one is set up somewhere different.

**The settings.** Click the settings icon, then in the left sidebar under **Data Management** click **Objects**. Select **Contacts** from the **Select an object** dropdown, then open the **Lifecycle Stage** tab. Two tabs there matter:

- **Pipeline Rules**: whether new contacts and companies get a default stage when they're created.
- **Automate**: whether contacts sync their stage from their primary company (**Sync lifecycle stages**), and whether the stage is set automatically when a deal is created, when a deal is won, or when a lead is associated.

**Forms.** A form can set its own default lifecycle stage, which overrides the default in Pipeline Rules for records it creates.

**Workflows.** Any workflow with an action that sets Lifecycle stage. If any of them also use lifecycle stage as a trigger, read [how workflow re-enrollment works](https://www.datumoperations.com/blog/hubspot-workflow-re-enrollment) too. If you're on Professional or Enterprise, go through your active workflows and list every one that touches this field.

**Imports and integrations.** Anything with a Lifecycle stage column, and any connected app that syncs the property.

**People.** Reps editing the field by hand, one record at a time or in bulk from the contacts list.

You don't have to guess which of these is acting on a given contact. Open the record, click **Actions** in the upper right of the left sidebar, then **View property history**. Search for Lifecycle stage and read the **Source** column. It tells you whether the last change came from a user, a workflow, an import or an integration. Do that for a handful of contacts in each stage and the pattern often shows up.

On the Lifecycle Stage tab in settings, there's also a **Used In** column. Click the number next to a stage to see the lists, reports and saved views that depend on it. Check it before you rename or remove a stage.

## Where the collisions happen

Once you've listed every writer, look for two that act on the same move.

- **Company sync.** With **Sync lifecycle stages** on, a company's stage is applied to its associated contacts. HubSpot notes this only runs one way: a contact's change doesn't affect the company. If a workflow also sets contact stages, the two can disagree.
- **Deal settings plus a workflow.** If the Automate tab sets a stage when a deal is created, and a workflow sets Opportunity when a deal is created, you have two owners for the same move. Turn one off.
- **Two workflows, one field.** In the sample report from our first post, item 3 was exactly this: two workflows both set lifecycle stage, so which stage a contact ends up in depends on which workflow ran, and the lead reports can't be trusted. Maple Ridge Tools is a fictional company, but this can happen in any portal where two workflows write the same field. Keep one workflow in charge of the field.

If we could change one habit, it's this: one owner per stage change. Write that owner in the third column of your table.

## How do I move a lifecycle stage backward?

Sometimes you do want to move people back. A lost deal is the common case: the contact sits at Opportunity forever, and your pipeline numbers count them as live interest.

Decide first where they should go. Some teams use Other. Some create a custom stage. HubSpot lets a Super Admin add one from the same Lifecycle Stage tab with **Add stage**.

Then, to move them with a workflow (Professional or Enterprise):

1. Create a workflow from scratch with a manual trigger, for contacts or companies.
2. Add an **Edit record** action, choose Lifecycle Stage as the property, and select the **Clear existing property value** checkbox.
3. Below it, add a second **Edit record** action that sets the stage you want.
4. Turn it on, then manually enroll the list of records you want to move.

That's HubSpot's documented method. Two actions, clear and then set, because a single set won't go backward.

Check your reports afterward. HubSpot says that if you set an earlier stage by hand, the legacy "Became a \[stage\]" date for the later stage is cleared, while the newer calculated properties aren't. Any report built on the "Became a" dates can shift.

## Use the date properties, not a custom field

Each stage, including custom ones, gets its own **Date entered \[stage\]** and **Date exited \[stage\]** properties. On Professional and Enterprise you also get **Latest time in \[stage\]** and **Cumulative time in \[stage\]**. These are what you want for questions like "how long do our SQLs sit before someone calls them?" HubSpot's example is a workflow that creates a follow-up task when Date entered Sales Qualified Lead is more than 5 days ago.

If someone built a custom "Stage" dropdown years ago because the default didn't fit, HubSpot recommends moving back to the default Lifecycle stage property and deleting the custom one. Two stage fields means two answers to the same question.

## FAQ

### Why won't HubSpot let my workflow set a contact back to Lead?

Because workflows only move lifecycle stage forward. Clear the field in one action, then set it in the next.

### What's the difference between MQL and SQL in HubSpot?

In HubSpot's definitions, a Marketing Qualified Lead is one "that your marketing team has qualified as ready for the sales team," and a Sales Qualified Lead is one "that your sales team has qualified as a potential customer." What counts as qualified is your team's call, so write it in the table above.

### Does merging contacts change lifecycle stage?

Yes. HubSpot keeps the stage furthest down the funnel, so a Lead merged with a Customer becomes a Customer. More in [where duplicate contacts come from](https://www.datumoperations.com/blog/hubspot-duplicate-contacts-causes).

### Can I rename the default stages?

Yes, from the Lifecycle Stage tab in your object settings, with Super Admin permissions. Check the **Used In** column first.
